When it comes to positioning your firm for what comes next, I’ve seen hundreds of firms chase growth while ignoring the things that actually matter. Here’s the irony: the operations that make you acquirable are the exact same operations that let you outlast your competition. There’s no separate playbook for the firm that wants to sell and the firm that wants to stay independent forever. It’s one playbook.
That’s good news because it means you don’t have to decide your endgame today. Whether you want to grow and compete, get positioned to sell, or simply build something more durable, the foundation is identical. Get it right, and you keep every door open.
So what does that foundation actually look like? At Vista Consulting, we assess firms across ten areas. Think of them as pillars. Strengthen all ten, and you build a firm that a buyer wants and a competitor fears.
10 Pillars for Financial Performance
1. Vision
Do you know where you’re going and how you’ll get there? A clear, shared destination gives your team something to march toward. Firms without a vision drift, and drifting is its own kind of decision. A buyer wants to see a plan. So does your best associate.
2. Infrastructure and Culture
Roles should be clearly defined, institutional knowledge should be documented, and the business should be able to withstand normal employee turnover without missing a beat. A firm held together by heroic effort and constant firefighting isn’t strong; it’s fragile in a nice suit. Culture is the thread that ties everything together. Strong culture attracts talent, keeps it, and shows any smart buyer that your success isn’t a fluke.
3. Building and Technology
Does your physical space and your tech stack support efficiency, or work against it? The right firm management platform, communication tools, and integrations should make your team faster, not busier. Technology without strategy is just an expensive distraction. Tech tools should solve real bottlenecks and play nicely with what you already run. A “single source of truth” allows for good reporting and data you can trust.
4. Intake
Intake is where cases, and revenue, are won or lost. Every missed lead is money gone, and no marketing budget outruns a broken intake process. When acquisition costs climb, the firms that convert leads efficiently win. The ones that quietly leak leads soon fall behind. Treat intake like the profit center it is.
5. Case Management
Standardized workflows are what let your firm run consistently, whether you’re in the office or on a beach for two weeks. Documented processes reduce errors, speed up resolution, and create a client experience that doesn’t depend on who happened to catch the file. More importantly, they keep cases moving. Healthy firms don’t measure success by how busy people are. They measure whether work is advancing the case, reducing time on desk, and creating value for the client. Consistency is what scales. Chaos does not.
6. Marketing
Are you tracking your client acquisition cost and your return on that investment? Marketing without measurement is guesswork. The law firms that thrive know exactly what a signed case costs them and which channels actually deliver. That clarity lets you spend smarter, not just more, which matters even more as bigger players flood your market.
And once you’ve paid to acquire a client, don’t waste the relationship. The strongest firms treat every case as the beginning of a long-term connection, not a one-time transaction. They create client experiences worth talking about, stay in touch after the settlement check clears, and turn former clients into their biggest advocates. The easiest case to sign is often the one that comes from someone you’ve already helped. Your database shouldn’t be an archive of closed files. It should be one of your most valuable marketing assets.
7. Accounting
I can’t say this strongly enough: clean books are the language every buyer, lender, and partner speaks. Reliable, transparent financials do double duty. They give you the data to make smart decisions today, and they survive due diligence tomorrow. Messy books cost deals and cost sleep. Get them right.
8. Reporting
You can’t manage what you can’t see. As you grow, walking the halls stops working, and you start making decisions on assumptions instead of facts. Good reporting gives you visibility into the key metrics that matter, from case progression to profitability. Turn guesswork into insight before it costs you.
9. Human Resources
Clear hiring, onboarding, and training practices are what let you add team members who both fit your culture and help your clients. Your people are one of your most valuable assets, and a buyer knows it. A firm with a deep bench and real processes for developing talent is a firm built to last, with or without any single person at the helm.
10. Accountability
Everyone should own their results. An accountability system built on communicated expectations, KPIs, and consistent check-ins is what turns a good plan into real progress. As I often say, a good plan well implemented and tracked beats a great plan half-implemented and never measured. Accountability is the engine that makes the other nine pillars actually work.
The Foundation Is the Same Either Way
Notice something about those ten pillars? Not one of them is flashy, but all of them are foundational. And every single one serves you whether you plan to compete as an independent, position for a sale, or figure it out later.
That’s the whole point. If your law firm is too fragile to sell, you’re already losing the fight to compete. But do this unglamorous work, tighten each pillar, and you build a firm with options.
